height=\"146\"><br><b>Nehmen Sie uns mit an den Anfang Ihrer Transformation: Wie ging alles los und wie<br>waren die ersten Reaktionen?<\/b><b><br>ZASADZIN:<\/b> Die Entscheidung wurde durch unseren globalen CEO getroffen, der sagte:<br>Wenn wir uns jetzt nicht flexibler aufstellen, sodass wir auch schneller agieren k\u00f6nnen, werden wir als Bank nicht \u00fcberleben. Allerdings ging es uns in dieser Zeit, insbesondere in Deutschland, mit der ING sehr gut. Menschen zu erl\u00e4utern, dass sie sich in erfolgreichen Zeiten ver\u00e4ndern m\u00fcssen, ist nicht einfach.<\/p>\n<p><b>STENGER:<\/b> Die meisten haben geglaubt, dass sich bei der ING Deutschland nicht viel ver\u00e4ndern wird. Die Vorstellung vom Ausma\u00df der Ver\u00e4nderung war bei vielen nicht greifbar \u2013 inklusive mir selbst. Erst durch das konstante Dranbleiben unseres globalen und lokalen CEOs wurde den meisten bewusst, dass wir es ernst meinen.<\/p>\n<p><\/p>\n<p><b>Wie wurde die Dringlichkeit f\u00fcr den Wandel vermittelt?<br>ZASADZIN:<\/b> Wir hatten zu Beginn vor allem viele Videos, welche die Notwendigkeit sich zu<br>ver\u00e4ndern, demonstriert haben. Es sind heute nicht mehr nur Banken, mit denen wir konkurrieren.<br>Auch Fintechs und IT-Riesen sind unsere Wettbewerber \u2013 und diese sind bereits agil<br>und sehr kundenorientiert unterwegs. Hier d\u00fcrfen wir nicht den Anschluss verlieren.<\/p>\n<p><b>Wie wurden die Menschen in Ver\u00e4nderungsbewegung gebracht?<\/b><br><b>ZASADZIN:<\/b> Bei der ING Holland wurde ein agiles Team geschaffen, das zwei Jahre experimentieren,<br>neue Arbeitsweisen ausprobieren und weiterentwickeln konnte. Da sich das<br>agile Arbeiten bew\u00e4hrt hatte, beschloss man, die agile Transformation weltweit bei der ING umzusetzen. Jedes Land hat ein Transformationsteam gebildet, das dann nach Holland gereist ist, um sich in Agilit\u00e4t fit zu machen. Auch konnten diese Teams in Holland schon sehen, was es bedeutet, agil zu arbeiten.<\/p>\n<p><b>STENGER:<\/b> Als wir in Deutschland zur\u00fcck waren und klar war, dass auch wir agil arbeiten werden, wollten wir alle Beteiligten fr\u00fchzeitig einbinden und mitnehmen. Daher haben wir unter anderem ganzt\u00e4gige Veranstaltungen ins Leben gerufen, bei denen jeder Mitarbeitende das Thema Agilit\u00e4t in seinen vielen Facetten erleben konnte. Auch haben wir in der gesamten Bank immer wieder an popul\u00e4ren Pl\u00e4tzen Informationen platziert, beispielsweise in der Kantine oder im Fahrstuhl. Generell war unser Ansatz, immer einen Impuls zum Thema Agilit\u00e4t zu geben und danach die Mitarbeitenden die agilen Methoden direkt ausprobieren zu lassen. Selbst wenn es noch f\u00fcr viele gedauert hat, bis sie auch im Arbeitsalltag agil gearbeitet haben, wollten wir die Mitarbeitenden neugierig machen und ihnen vermitteln, warum es sich lohnt, agil zu arbeiten. <\/p>\n<p><b>Wie ist es gelungen, auf der einen Seite die noch nicht \u00fcberzeugten Personen nicht zu verlieren und auf der anderen Seite die Champions des Wandels nicht zu demotivieren?<\/b><br><b>ZASADZIN:<\/b> Ich behaupte nicht, dass wir bis heute alle mitgenommen haben. Unsere Regel<br>lautet vielmehr: Wenn du willst, bist du dabei. Wenn du es nicht kannst, dann lernst du es. Wenn Du es aber nicht willst, dann ist die ING nicht der richtige Arbeitgeber f\u00fcr dich. Wir waren also von Beginn an sehr ehrlich und transparent.<br><br><b>Welche Rolle haben F\u00fchrungskr\u00e4fte gespielt?<\/b><br><b>ZASADZIN:<\/b> Die vielleicht h\u00e4rteste Ma\u00dfnahme, die wir in der ersten Phase der Transformation umgesetzt haben, war: Alle F\u00fchrungskr\u00e4fte, die nach der Transformation wieder einen Job als F\u00fchrungskraft haben wollen, m\u00fcssen sich neu bewerben. Mit der Bewerbung war auch nicht garantiert, dass sie den Job bekommen. Das galt f\u00fcr alle F\u00fchrungsebenen, d. h. auch Kollegen, die seit 15 Jahren oder mehr im Senior Management gewesen sind. Kam das bei allen gut an? Nein. Aber wir sind immer noch \u00fcberzeugt, dass es richtig war. Denn in der agilen Arbeitswelt kommt es darauf an, dass F\u00fchrungskr\u00e4fte Verantwortung auch an das Team abgeben und Mitarbeitende bef\u00e4higen. Entscheidend war f\u00fcr uns daher, das richtige Mindset mitzubringen. Gab es f\u00fcr Sie ganz pers\u00f6nlich einen Moment, wo Sie gesagt haben \u201eOkay, die meinen das hier wirklich ernst!?&#8220;<\/p>\n<p><b>STENGER:<\/b> Es gab zwei Momente, die mich \u00fcberzeugt haben: Erstens gab es kein Gef\u00fchl von Vermarktung, sondern jeder hat daran gearbeitet, das Zielbild, das wir uns gesetzt haben, zu erreichen. Und das galt auch f\u00fcr unseren Vorstand. Als ich gesehen habe, dass auch sie sich auf agile Arbeitsweisen einlassen und mit einem Agile Coach zusammenarbeiten, war f\u00fcr mich klar, dass sie es ernst meinen. Zweitens hat die ING Ressourcen in die Hand genommen, um etwa Agile Coaches einzustellen und diese Rolle im Unternehmen zu st\u00e4rken So wurde auch jedes Team von einem Agile Coach in der Transformation begleitet, der ihnen wertvolle Tools und Tipps vermittelte.<br><\/p>\n<p><b>Welche Entscheidungen in der Transformationsarbeit waren r\u00fcckblickend die wirksamsten?<\/b><br><b>ZASADZIN:<\/b> Die wirksamsten Entscheidungen waren definitiv die mutigsten: Dass sich F\u00fchrungskr\u00e4fte neu bewerben mussten, war bis dato ein Novum. Auch stellten wir konsequent Agile Coaches ein oder bildeten interessierte Mitarbeitende zu Agile Coaches weiter. Sicher haben wir auf unserem Weg auch nicht alles richtig gemacht. Aber wir gehen mit Fehlern offen um und verstehen sie als Ansporn, es in Zukunft besser zu machen. So waren wir manchmal bei der Personalauswahl nicht konsequent genug, um prim\u00e4r nach dem Mindset zu gehen.<br><\/p>\n<p><b>Welchen Anspruch an Kommunikation und Vermittlung der Transformation hatten Sie<br>sich gesetzt?<\/b><br><b>STENGER:<\/b> Uns allen \u2013 und nat\u00fcrlich auch unserem Vorstand \u2013 war es sehr wichtig, alle Mitarbeitenden von Beginn an transparent \u00fcber die bevorstehende Transformation zu informieren. Ich glaube, wir k\u00f6nnen durchaus behaupten, dass die Beweggr\u00fcnde der Transformation von jedem Mitarbeitenden verstanden wurden. Sicher gibt es aber auch heute noch Kollegen, f\u00fcr die die agile Transformation nicht nachvollziehbar ist. Mehr als 4.000 Mitarbeitende auf die gleiche Weise mitzunehmen ist einfach nicht m\u00f6glich; muss es aber auch nicht.<br><\/p>\n<p><b>Wie sp\u00fcren Sie schon heute, dass sich die Transformation gelohnt hat?<\/b><br><b>ZASADZIN:<\/b> Zum einen durch den Arbeitnehmermarkt. Unsere Bewerberlage hat sich sehr positiv ver\u00e4ndert, insbesondere bei Bewerbungen im Bereich IT. Auch die Zusammenarbeit von IT und Business ist besser im Sinne von schneller geworden. Die Zeit der Handovers und langer Pr\u00fcfprozesse ist vorbei. Und in einigen Bereichen sind wir auch schneller in der Entscheidungsfindung und Umsetzung geworden. Und nat\u00fcrlich die Kultur: Wir sind wesentlich transparenter geworden und das Miteinander-Arbeiten hat einen h\u00f6heren Stellenwert. Heute l\u00f6sen wir Probleme zusammen in der Gruppe.<\/p>\n<p><b>Hat die Transformation Verlierer produziert?<\/b><br><b>STENGER:<\/b> Nat\u00fcrlich. Es gibt Positionen, die vor der Transformation sehr stark exponiert gewesen sind, was heute nicht mehr der Fall ist.<br><\/p>\n<p><b>ZASADZIN:<\/b> Ich finde den Begriff \u201eVerlierer\u201c hier nicht passend, denn in jedem Fall gewinnt jeder, weil er in der Transformation etwas \u00fcber sich gelernt hat.
